Eastern Education Group did not have an automation problem. It had a capacity problem that showed up in a different place every month.
Each of these was owned by a different team, and each team had reached the same conclusion independently: the work could only be absorbed by people working harder, because there was no budget to work with more of them.
The processes had nothing in common operationally. They shared one characteristic: none of them required judgement. They were document handling, data movement, matching, chasing and scheduling. The Group was spending the equivalent of seventeen salaried people a year on work that produced no decision.
Adding permanent headcount to cover a one week peak was neither affordable nor sensible. Doing nothing meant accepting that every peak would run to the wire.
Niico and Eastern Education Group built a programme rather than a pilot.
Ten agents are live across admissions, finance, HR and IT: interview scheduling, application management, results management, invoice processing, purchase order matching, cash received and paid, fee processing and collection, HR candidate application management, password reset and diary management.
The first result set the tone for everything that followed. During a high pressure window in the admissions cycle, the interview scheduling agent booked 400 interviews in seven hours at a 99.7 percent success rate. Manually, that volume represented roughly 120 hours of handling and took a team a full week. The interviews were scheduled two weeks earlier than a typical cycle. Application review followed, cutting handling time from 30 minutes to 2 minutes per record, and that agent has now processed 6,479 applications at a 98 percent success rate.
The finance agents changed something structurally different. Invoice processing, purchase order matching and cash posting are not seasonal, they are relentless. Between them they represented 9,560 staff hours a year of pure data movement, including a shared inbox handling 72,000 items annually. Those processes now run continuously, which means the finance team handles exceptions rather than volume, and the reconciliation position is accurate every morning rather than reconstructed at month end.
HR was a different problem and got a different answer. The team did not have the people to begin with, so this was never a saving. Reference chasing was tracked on a spreadsheet because nobody had time to build anything better. Pre employment social media checking was not happening at all. The HR agents did not remove cost from that function. They gave it capability it could not have staffed.
